Operations Transformation

Fixed-scope operational projects, run to a defined outcome.

Sometimes you don't need an ongoing engagement, you need one specific thing done properly. Operations Transformation is the project-based version of the work, with a defined start, scope, and end.

Definition

Operations transformation projects are fixed-scope operational change programmes, typically ERP or WMS implementation, warehouse relocation, organisational restructure, post-acquisition integration, or end-to-end fulfilment redesign. Run with defined deliverables, timeline, and exit.

Project types we run most often

  • ERP / WMS implementation: NetSuite, Cin7, Linnworks, Khaos, Brightpearl, Microsoft Business Central
  • Warehouse relocation: 3PL switch, in-house move, multi-site consolidation
  • Operational restructure: team redesign, role re-scoping, reporting line changes
  • Post-acquisition integration: blending two operations into one after a merger or acquisition
  • Fulfilment redesign: picking strategy, slotting, packaging optimisation, returns redesign
  • Reporting and BI implementation: margin transparency project, KPI dashboard build

How transformation projects are structured

Each project is scoped in two phases. A short paid discovery phase (typically 1 to 2 weeks) produces the detailed project plan, costed deliverables, and timeline. You then decide whether to proceed with the execution phase. No locked-in commitment until the scope is clear.

Project teams are kept small, James plus the necessary specialists. We don't bring an army of associates and charge for them.

FAQ

How long do transformation projects typically run?

Most run between 8 and 26 weeks. ERP implementations can run longer; warehouse moves are usually 12 to 16 weeks; restructures 6 to 10 weeks.

How is pricing structured?

Fixed price against fixed scope, agreed after the paid discovery phase. No daily rate billing.

Can a transformation project convert into an ongoing engagement?

Frequently. Clients often start with a defined project (e.g. ERP implementation) and continue with a Fractional COO retainer afterwards once they see the operating style.

Do you work with our existing software vendors?

Yes. We're vendor-independent and work alongside whoever you've selected (or help you select if you haven't).

What about M&A integration?

Post-acquisition operational integration is one of our most common project types, typically structured as a 90-day integration sprint followed by a longer optimisation phase.
